Every engineer on your team waits for the pipeline, several times a day, and most of you have quietly accepted it as the cost of doing business.

There is a benchmark for what good looks like. CircleCI, looking at millions of pipelines, puts a high-performing team's workflow at ten minutes or less (CircleCI, 2023). Plenty of real pipelines run at three times that. Build stages of ten to thirty minutes and test stages of three to twelve are common in the wild (UMA, 2025).

A thirty-minute pipeline looks like a thirty-minute problem. It is not. The wait is only the visible part. The real cost is what the wait does to how your team works, and you pay it on every single push. This post is about that hidden bill, and why halving your pipeline is one of the highest-leverage things a small team can do.

The wait is the cheapest part of the bill

Start with the obvious cost, then look past it. Thirty minutes of waiting, a few times a day, is real time lost. But a developer rarely sits and stares at the pipeline. They switch to something else, and that switch is where the damage is. Research into what actually drives developer productivity puts feedback loops, how quickly your tools answer you, as one of its three core dimensions, alongside cognitive load and flow state (ACM Queue, 2023).

Slow feedback loops interrupt the work. They push the developer to leave the task, lose the thread, and come back to it cold, and they return results later in a way that demands attention just when you have moved on (ACM Queue, 2023). One engineering account puts it plainly: long pipeline runtimes force engineers to context switch, and context switching is one of the biggest drains on developer velocity (DevOps.com, 2025).

If your pipeline is short enough that you simply wait it out, this barely matters. The cost appears at the length where waiting is too long to sit through and too short to start something serious. That awkward middle, which thirty minutes lands squarely in, is the most expensive place a pipeline can be.

A slow pipeline makes every change bigger

Here is the second-order effect, and it is the one that quietly raises your risk. When each push costs thirty minutes, engineers stop pushing often. They batch their work, hold changes back, and merge in larger chunks to avoid paying the tax again and again. It is a rational response. It is also the opposite of safe.

High-performing teams go the other way. The same CircleCI benchmark expects a team to deploy at least once a day (CircleCI, 2023), which only works when changes are small and the pipeline is fast enough to run on each one. Small changes are easier to review, easier to test, and far easier to roll back when one goes wrong. A slow pipeline pushes you towards the large, risky change and away from the small, reversible one.

Batching is not laziness, so do not solve it by telling people to commit more often. They are responding correctly to a slow tool. Fix the tool, and small commits become the path of least resistance on their own. The exception is genuinely large pieces of work that have to land together, but those are rarer than the batching you actually see.

It is small per run, which is exactly why it compounds

The reason this tax goes unfixed is that any single run sounds trivial. Twenty minutes here, twenty there. Nobody files a ticket over twenty minutes. But it is paid per engineer, per push, per day, and that multiplies into something a team can feel even if it never names it.

The wider data backs this up. In one 2024 survey of developer productivity, time spent waiting and time spent gathering context were tied as the single biggest source of lost productivity, at 26 per cent (Cortex, 2024). Most of a change's life is spent waiting on something, not being actively worked on. The pipeline is one of the most regular, and most automatable, parts of that waiting.

On a small team the absolute hours lost are smaller, which makes it tempting to ignore. But the per-person flow cost is the same, and a small team can least afford to have its few engineers stalled. The number only becomes visible when you multiply it out, which most teams never do.

AI has made a slow pipeline more expensive, not less

There is a new twist worth naming, because it changes the maths. AI assistants now generate code far faster than before, which means more changes arriving at the pipeline. If the pipeline is your bottleneck, more code going in does not become more software coming out. It becomes a queue.

CircleCI's 2026 report, drawn from twenty-eight million workflows, describes exactly this: a growing delivery bottleneck, where a small group of top performers ship faster while most teams fall behind as validation, integration, and recovery struggle to keep pace (CircleCI, 2026). More code enters the pipeline, more of it fails, and the slow parts get slower under the load.

AI is not the problem here. It raises the volume and exposes the pipeline as the real constraint. If your pipeline is fast, faster code generation compounds your throughput. If it is slow, the same tools just grow your backlog. The quicker your team writes code, the more a slow pipeline costs you.

CircleCI's 2026 report, across twenty-eight million workflows, found the bottleneck has shifted: code is being generated faster than most teams can validate, integrate, and ship it (CircleCI, 2026). A slow pipeline now sits directly between more code and more shipped software.

Where the time goes, and what actually helps

The fix is unglamorous, which is partly why it gets deferred. It starts with measuring, because a pipeline nobody times is a pipeline nobody improves. CircleCI treats workflow duration as a core metric for exactly that reason, something to track and benchmark rather than guess at (CircleCI, 2025).

From there the wins are well understood. Run independent jobs in parallel instead of one after another. Cache dependencies so each run is not rebuilding the world from scratch. Split and parallelise the test suite, which is usually the largest block of time. Move slow checks that do not need to block a merge off the critical path. And fix the flaky tests that force people to rerun the whole pipeline just to get a green light. The developer-experience guidance reduces to the same instruction: find where build and test can be accelerated, and shorten the loop (ACM Queue, 2023).

There is a point of diminishing returns. Shaving a four-minute pipeline to three is rarely worth the effort. Cutting a thirty-minute pipeline to ten almost always is, so spend the effort where the tax is highest. And do not cut the wrong corner. Deleting tests to go faster does not remove the cost, it just moves it from speed to quality, and you will meet it again during an incident.

The part worth sitting with

So go back to the thing your team has quietly accepted. The pipeline takes thirty minutes, everyone waits, and nobody raises it, because waiting does not feel like a bug. It is a bug. It is the most expensive one you are not tracking, paid by every engineer, on every push, every day, in changes that grow larger and rarer and in attention that never fully returns. The teams that pull ahead are not the ones with the cleverest people. They are the ones who refused to keep paying, put a number on the pipeline, and then halved it. The wait was never really the cost. The cost was everything your team stopped doing because of it.
